Project Management Fundamentals for HIM Leaders

The Project Management Lifecycle

RHIA candidates should understand the standard project management lifecycle: initiation, planning, execution, monitoring and controlling, and closing. HIM departments regularly lead or participate in projects such as EHR implementations, release of information system replacements, or coding platform migrations, making these concepts directly applicable to real practice.

Initiation and the Project Charter

During initiation, a project charter formally authorizes the project, defining its purpose, scope, high level requirements, and the project sponsor's authority. Without a clear charter, projects are prone to scope creep, where uncontrolled changes expand the project beyond its original boundaries without corresponding adjustments to timeline or budget.

Planning Tools

  • Work breakdown structure: decomposes the project into manageable tasks and deliverables.
  • Gantt chart: a visual timeline showing task duration, sequencing, and dependencies.
  • Critical path method: identifies the longest sequence of dependent tasks, determining the minimum project duration; delays on the critical path delay the entire project, while delays on non-critical tasks may not.

Stakeholder Management

Successful HIM projects require clear identification of stakeholders, including clinical staff, IT, compliance, and executive sponsors, along with a communication plan tailored to each group's information needs and level of influence over the project's success.

Risk Management

A risk register documents potential risks, their likelihood and impact, and planned mitigation strategies. For an EHR conversion, a commonly identified risk is data migration errors that corrupt historical patient records, mitigated through thorough testing and parallel validation before go live.

Change Management Integration

Technical project management alone is insufficient without attention to the human side of change. Training plans, communication of the "why" behind a change, and support structures during go live all influence whether a technically successful project is also an operationally successful one.

Closing the Project

Project closing involves confirming all deliverables were completed, formally obtaining sponsor sign off, documenting lessons learned, and transitioning ongoing responsibilities to operational teams.

Exam Tip

When a scenario asks which task's delay would most affect the overall project timeline, apply critical path logic: only tasks on the critical path directly extend the project completion date.
